Embedded AI engineers for European mid-sized companies

By Vlad TudorLast updated: October 2026Citește în română

Sapio, an AI engineering company in Bucharest, places a senior AI engineer inside the team of a European mid-sized company. The engineer owns one use case until it runs in production, about three days a week, one hour ahead of Central Europe, under EU law, and on your site for the start, go-live and handover.

If you run a mid-sized company in Germany, Austria, the Netherlands or the Nordics, you may have a use case worth putting AI into and nobody to build it. Hiring takes most of a year, and most nearshore offers sell you a CV and hours. This guide explains a different option: an embedded AI engineer from Bucharest, working inside your team on one use case until it runs in production.

What is an embedded AI engineer, and why nearshore?

An embedded AI engineer, called a forward deployed engineer in the industry, is a senior engineer who works inside your company, on your systems and with your people, and owns one use case until it runs in production and your team uses it. The model is explained in what is an embedded AI engineer.

A nearshore AI engineer who is embedded is the same thing, delivered from a nearby country with an overlapping working day. The word that matters is embedded, not nearshore. Staff augmentation from any country sells hours that you direct. An embedded engineer is measured on a production milestone and an adoption metric agreed in writing before the build.

Why do European mid-sized companies struggle to do this in-house?

Because the missing piece is a person. Among EU companies with 50–249 employees that considered AI in 2025 and did not go ahead, 69.2% named a lack of relevant expertise, the most common reason (Eurostat, KS-01-26-009, Table 7). And mid-sized companies are behind: 30.4% of medium-sized EU enterprises used AI in 2025, against 55.0% of large ones (same source).

Hiring does not close the gap quickly. In Germany it took 7.7 months on average to fill an IT position in 2025, the same as in 2023, even though the number of open positions had fallen (Bitkom, January 2026). Across the EU, 57% of firms with open IT vacancies reported difficulty filling them in 2024, particularly senior and specialised roles including AI (Eurofound).

How does an embedded engineer from Bucharest work with a team in Central Europe?

QuestionAnswer
Time zoneEastern European Time, one hour ahead of Berlin, Vienna, Amsterdam and Stockholm. The working day overlaps almost completely
Working languageEnglish, for code, documentation and meetings
Law and dataRomania is an EU member state: the same GDPR and the same AI Act. Personal data stays inside the EU; you still sign an Article 28 processor agreement
Where the work runsInside your environment, on your stack and under your access controls
Time on siteWeek one, go-live and handover at your premises, plus the days agreed at kickoff; travel is negotiated per project
RhythmAbout three days a week on one use case, with a written update every week and a check-in with your sponsor every two weeks
OwnershipCode, documentation and evaluation set are yours; one of your engineers pairs from week one

How does an engagement start for a company outside Romania?

  1. The contact form and a short video call: you tell us about the process, and after the call we send you an offer that fits, AI consulting or a Tech Audit.
  2. The Tech Audit: a morning at your premises with the people who do the work, and a report within three working days with 3–5 ranked opportunities and what not to build.
  3. The AI transformation roadmap, for companies weighing several use cases: a written card for each, with preconditions, the AI Act classification and the success criteria.
  4. The engineer in your team, about three days a week, on one use case, until it runs in production and is used. The week-by-week plan is in AI implementation engagement model.
  5. Handover to your paired engineer, who can run and extend the system without us.

We never place an engineer before the audit. If the audit shows a use case is not worth it, we say so, and nothing follows from it.

What should you check in any nearshore AI provider?

  • Do they build and run AI systems themselves, or do they match CVs to job specs?
  • Who answers for the system three months after go-live? A name, not a department.
  • Does one of your engineers pair from week one, and do you keep the code, documentation and evaluation set?
  • Will they come on site for the start, go-live and handover?
  • Do they say "not yet" when a use case is not worth building?

When is this the wrong fit?

  • You need a team of ten next month. A delivery centre with a recruiting engine fits better; we place one engineer and one use case at a time.
  • You need someone on site five days a week in German. Hire locally, or use a local partner.
  • AI is the long-term core of your product. Build your own team; an embedded engineer can help you start, not replace it. See should I hire an AI engineer.

Who is behind it?

Sapio is an AI engineering company in Bucharest, founded in 2021 by Vlad Tudor, who leads every engagement personally. Our team built and runs ai-aflat.ro, the AI assistant for Romanian legislation, which answers from more than 220,000 legislative acts, updated daily. More work is on our projects page, and every step we offer is on our AI consulting page.

If you have one process in mind, tell us about it in the contact form; after a short call we send you an offer that fits: AI consulting or a Tech Audit.

Frequently asked questions

What is an embedded AI engineer in a nearshore setup?

A senior AI engineer from a nearby country who works inside your team, on your systems, and owns one use case until it runs in production and is used. Unlike staff augmentation, they are measured on a production milestone and an adoption metric, not on hours.

How does time zone and language work with an engineer in Bucharest?

Romania is one hour ahead of Berlin, Vienna, Amsterdam and Stockholm, so the working day overlaps almost completely. English is the working language for code, documentation and meetings.

Does our data leave the EU?

No. Romania is an EU member state, so the same GDPR and AI Act apply. The engineer works inside your environment and under your access controls. As with any vendor, you sign an Article 28 processor agreement. This is general information, not legal advice.

How often is the engineer on site?

For week one, for go-live and for handover, plus any days agreed at kickoff. The rest of the work, about three days a week in total, runs remotely inside your environment. Travel is negotiated per project.

How do we start?

With the contact form: you tell us about the process, and after a short call we send you an offer that fits; for an engineer in your team, it starts with a Tech Audit at your premises. Only if the audit shows a use case is worth it does an engineer join your team, on that one use case.
